The reply-first system: your first 1,000 followers on X from zero, step by step

By Oualid · September 13, 2026

TL;DR: Spend 20 to 30 minutes a day replying to a watchlist of 20 to 40 accounts slightly bigger than you, in your niche, adding one specific thing to each conversation. Reply fast (inside ~30 minutes of a post) and reply to everyone who replies to you. Post a few times a week about what you're actually doing. It's slow and it compounds. You do not need 300 replies a day. You need consistency and specificity. Here's the full system.

I'm doing this from zero, in public, so this isn't theory I read. It's the system, including the parts that are a grind.

Why replies, not posts, when you're starting

At zero followers your post reaches almost nobody, because you have nobody. A reply under a 5,000-follower account can be seen by thousands. Replies are borrowed distribution, and borrowing is the only option when you own nothing. That's the whole reason reply-first works early and stops mattering later.

The mechanism to keep in your head: a reply buys attention, your profile converts it. Someone reads your sharp reply, clicks your name, and your bio and pinned post decide whether they follow. So a great reply on a weak profile is wasted. Fix your bio and pin one good post before you start.

Step 1: build the watchlist (20 to 40 accounts)

Who to add:

  • In your niche. You want the same audience seeing you repeatedly.
  • Slightly bigger than you, not the mega-accounts. Under a 500k account your reply is buried by 400 others in a minute. Under someone at 3,000 to 30,000 you're visible, and they might reply back. The reply back is the goal, it puts their stamp on you in front of their audience.
  • People who actually post things you can respond to. This is the part everyone gets wrong. If your watchlist is full of accounts posting "I made $5k this month," your only possible reply is "congrats bro," which does nothing. Curate for people who ask questions, make claims, and share real details. You want repliable posts, not flexes.

How to find them: start from the 3 or 4 biggest accounts in your niche, open their replies and their "following," and collect the mid-sized accounts who show up in good conversations. That's your seed list. Prune it every couple of weeks, drop the flexers and the ghosts.

Step 2: the daily 20 to 30 minute routine

You don't need hours. You need a tight, repeatable loop:

  1. Clear your own comments first (5 min). Reply to everyone who replied to you since yesterday. These are your warmest people and your cheapest growth. Most beginners ignore their own comment section, which is insane.
  2. Hit the watchlist for fresh posts (15 min). Go down your list, find posts from the last ~30 minutes, and reply where you genuinely have something to add. Fast matters: reply while the post is still climbing so your reply gets impressions instead of being buried.
  3. One post, a few times a week (optional, 5 min). Drop a real build-in-public line: what you shipped, what you learned, a number. Not every day. A few times a week is plenty at this stage.

Speed beats volume. Ten sharp replies in the golden window beat fifty late ones nobody sees.

Step 3: what to actually put in a reply

The bar is low but specific. A reply that earns a profile click adds one of three things:

  • A specific number. "tried this, went from a 2.1% to a 4% reply rate in two weeks" beats "great tip."
  • A short real story. One or two lines of something that actually happened to you.
  • The counterpoint nobody said yet. Politely disagree, or add the caveat everyone skipped.

If you can't add one of those three, keep scrolling. You are not required to reply to everything, and trying to is how you burn out. A few frameworks that reliably work:

  • The "one detail they left out." They made a claim, you add the specific thing they didn't. Positions you as someone who knows the topic.
  • The honest "I did this and here's what happened." Real experience is unbeatable and impossible to fake.
  • The genuine question. Ask the one thing their post makes you actually curious about. Questions pull the author into replying to you, which is the entire game.

Hard bans, because these get you ignored or look like a bot: "great post," "this is gold," empty agreement, restating what they said, and anything with a rocket emoji. If it could be posted by 400 other people, don't post it.

Step 4: track the one number you control

Forget follower count for the first month, it'll depress you. Track replies sent per day. It's the only input you fully control and it's the one that moves the others. Aim for a number you can sustain (10 to 20 real replies a day) and hit it consistently. Consistency is the whole skill.

Step 5: the honest timeline

This is where I lose the people selling dreams. Three weeks of light, daily replying got me around 15 followers. It is slow. It compounds, but only if you don't quit, and the payoff is medium-term, not instant. Anyone promising you 1,000 followers in a week is selling you something.

What actually happens: for weeks it feels like nothing. Then a few of your watchlist accounts start recognizing you, replying back, and their audiences start clicking through. The line bends upward once you have a small web of relationships, not before. You're building a network one conversation at a time, and networks are slow then sudden.

Step 6: when to shift from replies to posts

Reply-first is a starting strategy, not a religion. The mix changes with size:

  • 0 to 1,000: mostly replies, a few posts a week.
  • 1,000 to 3,000: roughly even. Your posts now reach enough people to compound.
  • 3,000+: mostly posts, replies to keep relationships warm.

At every stage, keep clearing your own comments. That habit never stops paying.

The part nobody wants to hear

The reply grind is real, and it's easy to quit when the number moves slowly. That's not a flaw in the advice, it's the difficulty itself, and it's exactly why most people never get past 100 followers. The winners aren't cleverer. They did 20 boring minutes a day for months. If you can make peace with slow, this works. If you can't, no tool will save you, including mine.

FAQ

How many followers will I get per week? Early on, single digits to low double digits if you're consistent. It accelerates once you have relationships, usually after a few weeks, not days.

Do replies make money on X? No. X's Original Content Rewards program excludes replies. At 0 to 1,000 followers replies are for discovery, not payouts.

How many replies a day? Quality over volume. 10 to 20 specific, fast, real replies beats 200 generic ones nobody remembers.

What if I run out of things to say? That's a signal your watchlist is wrong. Rebuild it around people who post things you actually have an opinion on.
